HockeyStick

HSAI cheat sheet

Platform state at 13 October 2026

The platform against the five pillars

Align

Live

Diagnostic and strategy. Four agents produce the packs a consultant publishes to the client.

Validate

Prototype only

Partner interviews, 4C prioritisation, value proposition and Mutual Success Plan. Clickable prototype, not in the platform.

Activate

Road test

Execution and measurement. Partner campaigns against the strategy, measured against the revenue gap.

Optimise

Not built

Attribution model, co-sell process, partner QBR cadence.

Accelerate

Not built

Tier expansion, marketplace motion, international scale.

Command Centre

Staff app at platform.hockeystickai.com/admin. Clients, agent workspaces, publishing, Activate summary and read-only mirror.

Client portal

Client app at platform.hockeystickai.com. Email-code login, no passwords.

AI apps over MCP

Claude and Codex connected to HockeyStick. Runs on Test only today.

Slack agent

The HockeyStick agent in a private Slack conversation. Runs on Test only today.

Modules

Align

Live in production

Takes a client from intake to a published partnership strategy. Each agent unlocks when the one before is done, and a consultant reviews and publishes every pack.

JoIntake
becomes Onboarding
SamWorkshop Pack, 11 pages
becomes Discovery
AlexOpportunity Mapping Pack, 13 pages
becomes Focus
RileyBusiness Alignment Pack, 9 pages, plus the Partnership Growth Roadmap
becomes Strategy

Needs

  • An invited client user. Nothing third party.
  • The client's logo and brand for branded packs.

Capabilities

  • Client edits Branding, intake answers and the Roadmap. Everything else is read-only and downloads as PDF.
  • Regenerate one deliverable or the whole pack. Publishing keeps every version.

Gaps today

  • The rename to Onboarding, Discovery, Focus and Strategy was decided on 25 Sep. The platform still shows the old names in most places.

Activate

Live, road test from 16 Oct

Turns the Riley strategy into partner campaigns and measures them against the revenue gap. Six agents: Brief, Stories, Webinars, Events, Social and Metrics.

Needs

  • Align, with the Riley pack published. Activate on its own is not possible.
  • PartnerStack public and secret API keys, plus the webhook.
  • A Zoom account the client authorises.
  • An IT contact who gets the secure key link.
  • A partnership lead and a monthly review day.
  • The client's four monthly revenue figures by channel: Sales, Marketing, Product-led and Partnerships.

Capabilities

  • Onboarding wizard captures the Strategy baseline. Staff press Go live once checks pass or are waived.
  • Briefs in four types, each with a strategy-fit check that advises and never blocks.
  • Webinar kit, event landing page with QR check-in, social posts with partner links, and partner stories.
  • Zoom webinar creation and attendance.
  • Partner data from PartnerStack every 15 minutes, with a full pull daily.
  • Gap closed and partner channel mix from the monthly figures.
  • Monthly Reviews with Boost, Hold, Fix, Pause or Drop verdicts, as PDF.

Gaps today

  • PartnerStack is the only source of partner metrics. Other PRMs are not connected.
  • The Strategy baseline is captured once. Republishing Riley never updates it.
  • Staff see a read-only mirror and cannot act inside the client's portal.
  • Late PartnerStack data does not refresh a closed month until the client saves that month again.
  • No in-app notifications. Monthly figure reminders show on screen and are not emailed.
  • No cost, ROI or CAC metrics. These are a later package.
  • If the finance currency differs from the strategy currency, money projections pause.

AI apps over MCP

Test only

Lets Claude and Codex read and change a client's HockeyStick data as the signed-in person. It offers 24 tools over the public API, within the person's existing permissions, and every call is audited.

Needs

  • An invited HockeyStick user: client, consultant or admin.
  • Sign-in by email code with the same email. Not Google, not a password.
  • Claude on claude.ai, Desktop or Claude Code, or Codex.
  • On Claude Team or Enterprise, the client's Claude admin adds the connector first.
  • Activate allocated, for the brief and revenue tools.

Capabilities

  • Rank partners for a month by revenue, leads, trials or activations, and read one partner's performance.
  • Find, draft, generate, approve and dispatch briefs of all four types.
  • Read and log the company's monthly revenue. Only client users can log it.
  • Save a dormant-partner diagnosis and promote webinars and stories.
  • Staff only: readiness checks, go-live, and Riley publish.
  • First sign-in links the account automatically. The verify step is gone.

Gaps today

  • Production is not set up. The production address and app registrations do not exist yet, and Staging is not running.
  • ChatGPT, Copilot and Gemini are not supported.
  • Confirming a write is left to the AI app. The server cannot prove a person confirmed, except in Slack.
  • The Command Centre has no screen to view the audit trail.
  • Partner figures are read-only on purpose. They only come from PartnerStack.

Slack agent

Test only

The HockeyStick agent, running on Claude Sonnet 5, in Slack's agent view. It works in each person's private Messages conversation with their own permissions.

Needs

  • A Slack workspace and someone with install rights.
  • The client's HockeyStick admin connects the workspace and turns Slack on, in Activate settings under Slack & agent access.
  • For each person: a licence seat, agent credit and a one-time account link that lasts 365 days.
  • Full workspace members only, so no guests. HSAI staff cannot hold a client licence.

Capabilities

  • Help is always free.
  • Top partners, dormant partners, one partner's performance, and find briefs.
  • Create Story, Social, Webinar and Event briefs, with a Confirm on every save and every generation.
  • Assets arrive in the thread as text, files and private 7-day links, with the webinar kit as a ZIP.
  • Approve, regenerate or dispatch a brief.
  • Show and log the company's monthly revenue.

Gaps today

  • @mentions in a channel only point the person to Messages, so per-partner channels do not work yet.
  • Diagnose results are not saved, so next-action recommendations usually do not appear.
  • Slack cannot promote a brief, publish Riley or go live.
  • Read-only unless the environment is set up for writes. Production has no Slack configuration yet.
  • The credit system can answer "no credit" and block people. It has seats, funded credit, and a hold of roughly USD 6 on each model call.
  • No Microsoft Teams app and no Slack Marketplace listing.

Accelerate demos

Demonstration only

Two stage demos built from the real platform screens on SpaceX sample data. They are not connected to the platform, the API or client data.

Links

Login hsai / accelerate2026

Gaps today

  • Forecast and the Partner Portal are not product. Both are on the follow-on list.
  • Demo source is on a local branch, waiting for sign-off.
  • The content gate with Bryan is still open, and the freeze is 16 Oct.

Validate

Prototype only

The missing middle between Align and Activate. It pressure-tests Alex's partner choices with real partners and writes the corrected view back into the strategy.

In the prototype

  • 4C partner prioritisation: Compatibility, Capability, Commercials and Culture.
  • An eight-question partner interview guide.
  • A top-down versus bottom-up value proposition.
  • A Mutual Success Plan with revenue forecast targets.

hsai-validate-prototype.pages.dev, login hsai / validate2026

Gaps today

  • Not in the platform. It was deferred from the pre-Accelerate build for lack of customer pull.

If the client…

SituationWhat happens todayWhat still works
Uses another PRM, such as Impartner, Allbound, PartnerPage or Crossbeam There is no connector and no import. The PartnerStack check fails and staff must waive it to go live. Partners exist only as Alex's shortlist or names staff add through the API, all with zero metrics. Rankings, partner performance and dormant flags are meaningless, and social posts go out untracked. Briefs and asset generation, events, Zoom webinars, the monthly channel figures, gap closed, and Monthly Reviews at company level.
Has no PRM at all The same as another PRM. The same as another PRM.
Uses Teams, Webex, GoTo or ON24 instead of Zoom Staff waive the Zoom checks. No webinar is created, and no registrants or attendance come back, so the webinar registration target cannot be measured. The full webinar kit is still generated. Events are unaffected because their pages are hosted by HockeyStick.
Has PartnerStack but no webhook The webhook check is optional and does not block go-live. Everything. The 15-minute pull is the source of truth.
Uses ChatGPT, Copilot or Gemini Not supported. Only Claude and Codex are admitted. The portal and Slack.
Uses Microsoft Teams instead of Slack There is no Teams app. Claude over MCP gives the same tools.
Has not finished Align Activate can be allocated, but onboarding stays blocked until the Riley pack is published. Align carries on as normal.
Changes strategy after go-live The baseline cannot be captured again, and republishing Riley does not flow through. Briefs still run. Strategy-fit checks score against the original baseline.
Reports in a different currency from the strategy Money projections pause and an advisory shows on Home, Revenue and Settings. Every workflow.
Wants HSAI staff to enter figures for them Only client users can log monthly revenue, on any surface. Staff see the mirror read-only. Staff can draft and approve briefs through the MCP connector.

Build plan

Build complete

Now to 16 Oct

  • Slack and Claude parity on rankings, briefs and shorthand.
  • Slack reliability, so a failed turn always replies.
  • First full live run in Slack, plus the cross-tenant isolation test.
  • Release path for MCP and Slack to Staging and Production: build image, compose, the /mcp route and the runbook.
  • Migration numbering fix before anything merges to Staging.
  • Data export: read-only role, export script and handover document.
  • Demos frozen.
  • Road-test group onboarded on 16 Oct.

Road test and launch

16 to 28 Oct

  • The road-test group uses it on Test. Only fixes to delivered scope.
  • Staging deploy and acceptance sweep.
  • Production release and read-only acceptance.
  • Set up the production MCP server and Slack app.
  • Open Auth0 sign-in to everyone on Production, if road-test users sign in there.
  • Stage rehearsal and the session video.
  • Live at Accelerate on 28 Oct.

After Accelerate

Follow-on, in agreed order

  • Monthly revenue reminder in Slack.
  • More partner performance data points.
  • Export screen in the Command Centre, and a nightly export to an HSA bucket.
  • Forecast in the product, built on the outcome records.
  • More workflows and surfaces, such as channel @mentions and saving diagnoses from Slack.
  • Validate and the Mutual Success Plan.
  • Partner Portal build.
  • Platform login replacement, including Google sign-in.
  • Slack Marketplace listing, with public privacy and terms pages.

Open decisions

  • Switch the credit system off for the road-test organisation, or keep it and fix the four bugs that block testers.
  • Whether the 28 Oct demos run on Production or on Test.
  • Bryan's content gate for the demos: target, 90-day plan copy and partner value lines.
  • Proposed: which other PRMs to support, or a CSV import of monthly partner figures as a first step. Not yet scoped.
  • Proposed: whether late PartnerStack data should refresh a closed month on its own.
  • Proposed: a Microsoft Teams app, and which other AI apps to admit after Claude and Codex.
